We’ve all experienced it. A meeting ends with genuine enthusiasm. The conversation is productive, the ideas are compelling, and everyone appears aligned on what needs to happen next. People leave feeling energized, confident that meaningful progress is on the horizon. Then something curious happens. Not much. A week later, priorities have shifted, competing demands have resurfaced, and the commitments that seemed so important have quietly given way to business as usual. Nobod

Great leaders are part of the team, not apart from it. For generations, the boss occupied a special place in the organizational hierarchy, often literally. From the corner office, the boss issued instructions, made decisions, evaluated performance, and expected results. Employees knew who was in charge, where the authority resided, and whose approval mattered most. The arrangement was simple enough: The boss directed, and everyone else followed. Of course, not every boss beha

The real measure of a leadership offsite isn’t what people learn that day. It’s what becomes part of how they work together afterward. The leadership team has an offsite coming up. Someone asks, “Who should we get to lead it?” A few names surface. Perhaps it’s a speaker who received rave reviews at a conference, an author with a compelling new book, or a consultant whose framework promises to transform how people work together. The discussion turns to availability, fees, and

I recently received a well-crafted LinkedIn message from someone claiming to be the CEO of a premium international company. She expressed deep admiration for my work, praised my expertise, and described organizational challenges that closely aligned with our work at Peernovation. She was interested in scaling her leadership team, strengthening execution, and leveraging peer insights to drive growth. As unsolicited messages go, it was impressive, perhaps a little too impressiv

Well-intentioned leaders can sometimes undermine the very capacity they’re working so hard to build. Imagine a CEO who prides herself on being accessible. Her door is always open, she responds quickly to questions, and when someone encounters a problem, she’s ready to help. Her leadership team appreciates her responsiveness, and employees know they can count on her for guidance. By most measures, she’s doing exactly what a good leader should. But there’s a question worth aski

There is a moment in the life of a growing company when success begins to look different. The business is larger. More customers, employees, resources, and opportunities join the mix. The organization has become what its founders and early leaders once hoped it might be. Yet work that once seemed relatively simple now takes more effort. A decision that used to take one conversation now requires three. People discover changes later than they should. Two departments leave the s

Growth changes an organization in ways that are easy to see. There are more employees, customers, products, locations, meetings, and layers of responsibility. What is less visible is another consequence of growth that may matter even more: people become increasingly dependent on one another to get anything done. A decision in marketing affects sales. A sales commitment creates implications for operations. An operational decision affects finance. Technology crosses virtually e

Organizations spend enormous amounts of time and money trying to make people better. We assess, train, and coach them, develop their leadership skills, and help them become better communicators, collaborators, and decision-makers. When someone struggles, we create a development plan. When a team underperforms, we often identify the individuals who need additional support. None of this is inherently misguided. People can and should grow. The problem is that our instinct to foc

Have you ever spent months, even years, working on something, only to make a connection that suddenly changes the way you see it? I have. Many times. At first, there’s the satisfaction of the aha moment. Something clicks. Pieces that have been sitting in front of me suddenly arrange themselves differently, and what had been difficult to articulate becomes almost embarrassingly clear. Then, at least for me, the aha becomes a duh. How did I not see this before? I’ve been lookin

Walk into almost any organization and ask to see the org chart. You’ll see boxes and arrows. The boxes identify people, roles, functions, and departments. The arrows show who reports to whom and where formal authority lies. We pay close attention to what’s inside those boxes and along those arrows. We assess people, clarify responsibilities, set goals, and measure performance. But what happens in the white space? What takes place outside the boxes and arrows? That’s where col

A Conversation with Leo Bottary and Daryl Woodhouse on Making Peer Dynamics Visible and Actionable. --Despina Wilson, D.Litt. Organizations measure almost everything: revenue, productivity, engagement, customer satisfaction, and leadership effectiveness, to name a few. Yet one of the strongest influences on how people perform every day rarely appears on a dashboard: the influence peers have on one another. For more than two decades, Leo Bottary has studied how peer dynamics

CEOs make deliberate choices about strategy, structure, technology, processes, incentives, leadership, and talent. They invest enormous amounts of time and money to determine how work should be done, who should be responsible for doing it, and what systems will enable people to perform at their best. Yet one of the most powerful systems inside an organization operates largely out of sight. It isn’t documented in a strategic plan. There is no software implementation for it, an

Leaders rarely set out to create an unhealthy team environment. Quite the opposite. Most work intentionally to build cultures where people trust one another, collaborate effectively, speak candidly, and feel valued. They invest in development, communicate expectations, recognize good work, and encourage open dialogue. By every reasonable measure, they believe they are creating the conditions for people to succeed. Then something unexpected happens. One employee describes the

I recently watched a YouTube interview with legendary UConn women’s basketball coach Geno Auriemma. After more than four decades of coaching championship teams and some of the greatest players ever to play the game, he’s earned the right to make people think. One observation, in particular, stayed with me. Paraphrasing his point, Geno suggested that young children are naturally good teammates. Left to their own devices, they tend to share, include others, celebrate together,

Leaders spend countless hours studying the numbers that determine business performance. They look at revenue, margin, productivity, market share, customer retention, and other key metrics. Those numbers matter, as they should. What leaders spend far less time examining are the human interactions that produce them. Which is why I’ve never been comfortable with the term soft skills. For years, we’ve grouped qualities like trust, collaboration, curiosity, communication, accounta

Russell Ackoff once observed that a system is not merely the sum of its parts but the product of their interaction. The distinction matters because organizations have long invested heavily in the quality of their individual components. They recruit talented people, develop capable leaders, refine strategy, strengthen culture, and measure performance. All of that is necessary. Yet none of it, by itself, explains why some teams consistently outperform others with comparable tal
